Hiring an AI consultant: a plain guide for business owners

By Ranjit Bhinge, founder of Blur Studio · Updated · 6 min read

Short answer: An AI consultant studies how your business works, finds the tasks where AI can save time or money, and gives you a plan to use it safely. Some only advise, while others also build the tools. Most charge by the hour, by a fixed project or by a monthly retainer. A good first project is short and fixed in scope, looks at one area of the business and ends with a clear plan you can act on.

You want advice on where AI actually fits in your business.

I'm Ranjit, and I run Blur Studio: 15+ years building software, 120 apps taken live, and clients who have gone on to raise $10M+. I build AI systems and processes that help businesses do a lot more with a lot less time. I also work differently from most of what else is out there, more on that further down this page. Say hello.

What does an AI consultant do?

An AI consultant helps a business decide how to use AI and then put it to work. The job usually has four parts.

  • Review: They learn how work flows through your business, often by talking to staff and watching real tasks.
  • Pick the targets: They find the tasks where AI will save the most time or money, and they rank them.
  • Plan: They write a plan that names the tools, the costs, the risks and who does what.
  • Guide the rollout: They help your team set up the tools, train staff and check the results.

The best consultants are honest about limits. A 2025 report from MIT's Project NANDA found that 95% of organizations saw no business return from generative AI. A consultant's main value is to keep you out of that group.

Do small businesses need an AI consultant?

Many small businesses are only starting with AI. The US Census Bureau found that under 20% of firms with four or fewer workers used AI as of May 2026. Use among firms with fewer than 20 workers did not change much over the survey period.

You might not need a consultant if your goals are simple. A business that wants help writing emails can start with a tool like ChatGPT and a few hours of practice. My guide to ChatGPT for business covers that.

A consultant is worth it when any of these is true.

  • You have many possible uses and cannot pick one.
  • Your data is sensitive, such as client, health or financial records.
  • You already tried AI tools and they did not stick.
  • You plan to spend real money on a custom build and want an independent view first.

For free general advice, the US Small Business Administration lists local resource partners. Small Business Development Centers offer advising on business planning and operations, and SCORE mentors work at no cost. They are a good place to start before you pay anyone.

What is the difference between an AI adviser and an AI builder?

This is the most useful question to ask any consultant. The answer changes what you get.

AI adviser AI builder
Main output A plan, a report and advice Working tools and software
Writes code Rarely Yes
Best for Choosing where to start Getting a tool live
Risk to watch A plan nobody carries out A tool built before the problem is clear
After the project You hire someone to build They often look after the tool

An adviser is a good choice if you have your own team or a trusted builder already. You get an outside view without paying for code.

A builder suits owners with no tech team. You get advice and the finished tool from one place. The risk is that a builder may suggest building when buying would be cheaper. So ask a builder to tell you, in writing, which parts you could buy instead.

If you need ongoing technical leadership, a fractional CTO may suit you better. I compare the options in fractional CTO vs development agency.

How much does an AI consultant charge?

AI consultants usually price their work in one of three ways.

  • By the hour: You pay for time, which suits short advice calls.
  • By the project: You pay a fixed fee for a set job, such as a review and a written plan.
  • By the month: You pay a retainer for ongoing advice and support.

Market data at the low end comes from freelance platforms. Fiverr's 2026 marketplace data, published in August 2026, showed hourly rates for AI strategy and consulting from $10 to $125. It put focused consulting sessions at $100 to $300 and a full strategy at $500 to $1,500.

Experienced independent consultants and firms charge more than marketplace rates. Employee pay gives another reference point. The US Bureau of Labor Statistics reported a median pay of $101,860 a year for management analysts in May 2025. That is $48.97 an hour. A consultant who bills clients directly has to cover their own costs and unpaid time on top of that.

Whatever the model, get a written scope. It should name what you will receive and when.

What does a good first AI consulting project look like?

Start small and fixed. A good first project looks at one area of your business, such as sales, customer service or admin. It should take a few weeks at most.

By the end, you should have these things.

  • A short list of AI uses for that area, ranked by time or money saved.
  • A cost for each, including tool fees, AI usage fees and staff time.
  • A risk note for each, covering data, accuracy and who checks the output.
  • One clear next step, such as a small trial of a ready-made tool or a scoped custom build.
  • A way to measure success, such as hours saved per week or faster replies.

A good first project also ends cleanly. You should be free to take the plan to anyone. If the consultant also builds, they should be fine with that.

What framework should an AI consultant use?

You do not need to learn a framework yourself. But it helps when your consultant follows a known one. In the US, many use the NIST AI Risk Management Framework. NIST released it in January 2023 for voluntary use. It sorts the work into four functions called Govern, Map, Measure and Manage. NIST added a profile for generative AI in July 2024.

Ask your consultant how they check the AI's accuracy, protect your data and decide where a person must review the output. Clear answers matter more than the name of a framework.

How do you choose a good AI consultant?

  • They ask before they advise: A good consultant spends the first call on your business, your numbers and your customers.
  • They have shipped real work: Ask for examples of tools that clients use today, and speak to one client.
  • They say when not to use AI: Ask for an example where they told a client to skip AI. A good consultant has one.
  • They talk about costs after launch: AI tools have monthly fees. The plan should include them.
  • They hand over clearly: You should own the plan, the accounts and any code.

What red flags should you watch for?

  • They promise AI can replace a professional: In 2024 the FTC acted against DoNotPay, which called itself "the world's first robot lawyer". The FTC said the company had not tested whether its chatbot matched a human lawyer. Be wary of big claims with no testing behind them.
  • A plan full of buzzwords: If you cannot explain the plan to your team, it will not work.
  • They push one product: Some consultants earn fees from the tools they recommend. Ask whether they do.
  • No measure of success: Without a number to track, nobody can tell whether the project worked.

How does Blur Studio approach AI consulting?

Blur Studio is both the adviser and the builder, in one place, so you are not managing two firms and two bills to get from a plan to a working system. I work with business owners to understand what the business actually needs, then implement the AI automations, agents and workflows that meaningfully add operational value, not just a slide deck. My advice often ends with a tool you can buy, and I will say so. When it does not, I build the AI tool or workflow myself, such as an AI receptionist, an agent or a client portal, and connect it to the software you use today. When an owner comes to me, I sit with the people who do the task and time it, scope a small first version, test it on your real work and look after it after launch. You are free to take my plan to another builder if you prefer, and anything I build is registered to your business.

Questions people ask

What does an AI consultant do for a small business?

An AI consultant reviews how the business works, finds tasks where AI can save time or money, and writes a plan to use it safely. Some also help set up or build the tools.

How much does an AI consultant cost?

It depends on the consultant's experience and the scope. Fiverr's 2026 marketplace data showed AI strategy and consulting rates from $10 to $125 an hour, with full strategy projects from $500 to $1,500. Experienced firms charge more.

Should I hire an AI consultant or an AI agency?

Hire a consultant if you do not yet know where AI fits in your business. Hire an agency if you already know the task and need someone to build or set up the tool. Some firms do both.

How do I find an AI consultant near me?

Most AI consulting can be done remotely by video call and shared screens. Look for someone who understands your type of business and can show real results. Local Small Business Development Centers and SCORE mentors are also a free first step.

What is generative AI consulting?

Generative AI consulting is advice on tools that create text, images or code, such as ChatGPT, Claude or Gemini. A consultant helps you pick uses, set rules for staff, protect your data and check the output.

How do most AI consultants actually charge?

Day rates and project fees are both common, and day rates vary widely with experience and location. Whatever the structure, ask for a written scope of what the engagement covers and what you walk away with, a report, a plan, or a working tool, before you agree to anything.

Roughly what does this cost?

As a broad reference, fixes and finishes start at around $1,500, and new builds start higher, always a fixed price agreed in writing before I start, never an hourly rate. My AI app cost guide explains what actually drives a quote up or down.

Is my project too small for this?

No. Most of the owners I work with have no tech team at all, that is the whole point. If the smarter move is a cheap software subscription instead of custom software, I will tell you that on the first call, even though it means I do not get paid.
